How we approached it

Scaling a methodology past the hours in a week

The firm had a genuinely effective coaching programme and a hard ceiling. Delivery depended on senior people running assessments by hand, building spreadsheets and preparing for calls, so revenue scaled with headcount and quality varied with whoever was assigned.

The first phase was extraction rather than engineering: sitting with the people who owned the methodology and getting the sections, weightings, scoring thresholds and playbooks out of their heads into something explicit. This surfaced a number of judgements that had been applied by instinct and never written down, which was uncomfortable and turned out to be the most valuable part of the project.

We then built for two audiences at once. Coaches needed cohort views, capacity planning and at-risk flags; practices needed their plan, their numbers and their next action. Building for one and bolting on the other is the most common way these platforms fail, so role-based design came first rather than as a later refinement.

Scorecards were fed by real practice-management data rather than self-reported figures, which changed the character of the coaching calls — sessions began from agreed numbers instead of spending the first ten minutes reconciling whose figures were right.

At-risk detection was added once enough history existed: practices that stopped logging in, missed milestones or showed declining KPIs surfaced well before renewal. The platform now supports 800+ practices, and the firm reached that scale without adding coaches proportionally — the routine delivery moved into the product and the coaches went back to coaching.

The client

A national dental practice-coaching organization that supports 800+ dental practices, helping owners grow production, tighten operations, and assess practices for acquisition. The work was run on Google Sheets and one shared Windows desktop application.

The challenge

The coaching model worked; the tooling didn't scale. Critical data lived in fragile spreadsheets and a single shared desktop app — no real access control, no reliable multi-user editing, no security posture. As the firm grew toward 800+ practices, the spreadsheets became the bottleneck. They needed to move to a secure, scalable, role-based platform without losing the workflows coaches and clients depended on every day.

What we built

It started small — converting one shared desktop tool into a web application. The moment coaches saw it, demand snowballed, and we rebuilt three more of their spreadsheet-based tools into enterprise-grade web apps, all under one roof:

  • Coach revenue management — tracking and managing revenue across the coaching network.
  • Practice assessments for acquisition — structured evaluations to gauge a practice's value and fit.
  • Year-over-year practice-health assessments — measuring each practice's trajectory over time.
  • Practice monitoring — pulling PMS data into a live KPI dashboard so coaches see production, collections, and patient metrics for every practice they manage.

Everything sits behind role-based access control (RBAC), so each coach, admin, and client sees only their own data, with information shared cleanly across business units in one platform instead of scattered files.
